Consultants structure thinking with frameworks. A framework is a ready-made thinking framework for understanding a complex situation: SWOT, 3C, value chain, process map and many others. Used well, the framework ensures that you don't miss any important dimensions; When used poorly, it fills with empty clichés and says nothing to the decision maker. AI fills frames in seconds; But it's easy and worthless to fill a SWOT with generic phrases like "strong brand, increasing competition." In this unit, we will learn to use the framework as a skeleton and fill it with concrete evidence and a "so-what" layer.

A framework is a thinking framework, not an answer

The purpose of the framework is to stimulate thought, not replace it. SWOT (Strengths, Weaknesses, Opportunities, Threats) gives you four boxes; but what you put in those boxes comes from data and judgment. When asking the AI ​​to fill out the frame, impose three things: that every item be evidence-based, that every item be concrete, that every item contain a “so what.”

The last line is critical: the real value of SWOT is in the matching, not in the four lists. Bringing the strong side to the opportunity (SO strategy) or protecting the weak side against the threat (WT strategy) turns the frame into a decision.

Tip: After filling out a frame, ask yourself: "Can I write these items in my competitor's SWOT?" If the answer is yes, the article is too general. A good framework article is specific to that company and is based on a number or fact.

3C and value chain

3C (Company, Customers, Competitors) quickly reads a situation from three perspectives. The value chain divides the company's activities (supply, production, marketing, sales, service) into rings and shows where value is created and lost in each ring. Artificial intelligence is helpful in generating questions and gathering evidence for each ring; But it's up to you to decide which link is critical.

Process mapping and bottleneck diagnosis

One of the most powerful tools in operational projects is process mapping: plotting the steps of a job from start to finish, the duration of each step, and waiting points. The goal is to find the bottleneck (the bottleneck, the narrowest step that slows down the entire flow). AI breaks down a process into steps from your narrative, asks for typical time for each step, and points out possible bottlenecks.

A strong indicator here is the “time to value / total time” ratio: if an order is delivered in 6 days but the actual transaction is only 4 hours, the remaining time is waiting and that is where the real opportunity for improvement lies.

Case 1 — Hollow SWOT. A consultant quickly fills in a SWOT into the model: “strong brand, qualified team, increasing competition, economic uncertainty.” The partner looks: "I can write this for every company in Türkiye." The consultant does it again on condition of proof; "strong brand" is replaced by "number 2% in target segment, first choice rate 28% (survey)". The residual matter can be used for decision.

Case 2 — Value chain opportunity. The value chain in a producer is extracted. The model asks for cost share for each ring; the consultant fills it in with data. The logistics ring absorbs 22% of the cost, but the industry average is 13%. The critical link has been found; Logistics redesign saves 30 million TL in 2 years.

Case 3 — Bottleneck diagnosis. The total time for an application approval process is 9 days. The process map shows that the actual transaction is only 3 hours, with the remaining time spent in the "waiting for approval" step. The bottleneck was not human resources, but the approval queue. A simple delegation of authority reduces the time from 9 days to 2 days.

Choosing the right frame

Not every framework fits every question; The wrong framework produces an analysis that is irrelevant even to the right data. The framework should follow the question you are trying to answer. SWOT or 3C for "I want to see the overall situation quickly"; value chain for “I want to see where value is created and where cost creeps in”; Process map for "why does a process take so long"; For “is the industry profitable” Porter Five Forces is appropriate. You can directly ask the AI ​​“which framework is appropriate for this question, why, and which are not appropriate”; This breaks the trap of habitually using the same framework over and over again. The classic mistake of inexperienced analysts is to see every problem as a nail, with only one hammer in hand (usually SWOT). A framework is a tool; Knowing which tool is for which job comes before using the tool.

Common mistakes

  • Filling the empty cliché. Items such as "strong brand, increased competition" are unsubstantiated and worthless; connect it to concrete facts.
  • Skipping the so-what layer. If it is not written which decision a finding affects, the frame becomes ornamental.
  • Forgetting to pair. The value of SWOT is not in the four lists, but in the strong-opportunity/weak-threat mapping.
  • Mistaking the framework for the answer. The frame stimulates thinking; The consultant establishes the decision and justification.
  • Showing equal importance to each item. If the order of importance is not made, the decision maker cannot see what is critical.
  • Matching process times to the model. Stride times should come from actual observation; Bottleneck diagnosis is based on it.
Caution: A frame can be used to make a weak analysis seem strong; A neat SWOT table looks convincing, but if it's empty, it's misleading. Use the framework as a thinking discipline, not a veneer; I answered each item with the question “what is my evidence?” and “what decision would it change?” Go through the questions.
